Built a vendor ecosystem enabling partners to build on top of 1C Platform. Before, partners struggled with integration complexity documentation was sparse, APIs were unstable, and support was reactive. This limited the ecosystem growth and partner success.

Created a structured partner program with tiered certification levels (Silver → Gold → Platinum) based on integration quality, support readiness, and go-to-market commitment. Provided comprehensive API documentation, SDKs, and sandbox environments. Built a partner marketplace where apps were discovered and installed by customers. Implemented revenue sharing 1C Platform received a percentage of partner sales in exchange for distribution. Joint marketing campaigns accelerated adoption.

API stability is the foundation of any successful ecosystem - nobody builds on a platform where APIs change without warning. We instituted a strict deprecation policy: 12-month notice before any breaking change, semantic versioning with backwards compatibility guarantees within major versions, and a changelog that partners received automatically. This policy initially frustrated internal teams (who wanted to move fast and break things) but transformed partner confidence. Partner-reported integration issues dropped 70% in the year after implementing the policy.

The marketplace trust problem required careful design. Customers installing third-party apps were trusting those apps with their business data. We implemented a permission model where apps declared required permissions (read:orders, write:customers) and customers explicitly approved each permission during installation. Security reviews by our team were required for Platinum-tier apps with access to sensitive data. One app that would have silently exfiltrated customer emails was caught during review - this case became the reference example for why reviews mattered.

Partner success, not just partner acquisition, became our North Star. The insight was that a large ecosystem of marginally-engaged partners is worth less than a small ecosystem of deeply-engaged, successful ones. We introduced Partner Success Managers assigned to top-tier partners and quarterly business reviews analyzing app install rates, customer satisfaction scores, and support ticket volumes. Partners with declining metrics and alerting got proactive intervention. This focus on partner health increased average partner revenue 3x compared to self-service partners.
