The CRM held 120K customers with no clean segmentation. A naive split by "purchased in the last year" left win-back and onboarding audiences overlapping with active buyers, so campaigns double-counted and messaging was diluted.
Applied MECE to produce three non-overlapping cohorts: Active (72K, repeat purchasers in the last 12 months), Lapsed (38K, no purchase in 12+ months), and New (10K, first purchase pending onboarding). The cohorts summed to 120K with no overlap.
Each cohort received a dedicated lifecycle campaign: Active got cross-sell and loyalty messaging, Lapsed got win-back offers, New got onboarding sequences. Campaign performance became measurable per cohort because the audiences were clean, and retention lifted 14% in the first quarter as messaging finally matched audience state.
